Composite company profile

A Series B vertical SaaS company serving independent specialty retailers in North America. ARR sat between $9M and $12M at kickoff, with average contract value in the $6,400 range. Roughly 1,100 paying accounts, 38 employees, and a two-person marketing function reporting into a VP who had been in seat for eight months. Their category is niche enough that broad-match SEO tools understate the demand, but wide enough that thousands of long-tail queries ladder up to real evaluator intent.

The problem

Growth had flatlined for three consecutive quarters. Paid acquisition CAC had climbed 41% year over year, and the founder-led sales motion that carried them from seed through Series A was no longer producing enough pipeline. Marketing had shipped 22 traditional blog posts in the prior year and ranked in the top ten for exactly four commercial keywords. The team knew they needed to scale organic, but every agency they had spoken with pitched a hand-crafted content model that would top out at eight or nine posts per month — nowhere near the volume needed to compete with two well-funded horizontal platforms sitting above them in the SERPs.

Two prior efforts had failed. The first was an offshore content mill that produced 60 posts in a quarter, none of which broke the top 50. The second was a WordPress plugin promising to auto-generate location pages; it shipped 900 templated URLs in two weeks and triggered a soft manual action for thin content that took three months to clean up.

What our team diagnosed

The prior programmatic attempt failed for a reason most agencies miss. Templated pages do not fail because they are templated. They fail because the underlying data is thin, the intent match is wrong, and Google can trivially cluster the near-duplicates. Our diagnostic pulled three signals: keyword-level demand across the client’s product taxonomy, competitor page inventory (which pages competitors ranked with and which they did not), and the client’s own first-party data on which retailer sub-verticals converted to paid trials at above-average rates.

The insight the client had not seen: they were sitting on a proprietary dataset of retailer benchmarks that no competitor could replicate. Category-level margin averages, seasonality curves, average basket sizes by store type, staffing ratios by revenue band. That data was the moat. It just was not on any indexed page.

Strategy MV3 shipped

Services engaged: Growth AI tier with a programmatic SEO expansion. Three workstreams ran in parallel.

  1. pSEO architecture. We designed two page types keyed to real search demand: a "{sub-vertical} inventory management" hub (72 URLs) and a "{sub-vertical} benchmarks {year}" data page (48 URLs). Each page pulled from the client’s benchmarks dataset via a build-time API, so no two pages shared the same numbers, ranges, or chart cuts.
  2. Editorial spine. Six long-form pillar pages sat above the programmatic layer, hand-written by our team with input from the client’s head of customer success. These pillars linked down to the pSEO pages using descriptive anchors and were internally linked back from every programmatic URL.
  3. Technical foundation. Schema markup (Article, FAQPage, BreadcrumbList) rendered per page. Rank Math Pro configured for automatic sitemap partitioning. Core Web Vitals brought into green on mobile. Internal link graph audited for orphaned pages weekly.

Implementation

Total build time from kickoff to first indexed pSEO batch was 34 days. Cadence after launch: 15-20 new pSEO URLs published per week, six pillar pages spread across weeks 3 through 10, and a weekly QA sweep against duplicate content, schema validity, and index coverage inside Google Search Console.

Tools in the stack: Ahrefs for keyword expansion, Screaming Frog for internal link audits, Rank Math Pro for on-page and schema, WP Engine for hosting, and a custom N8N pipeline that pulled fresh benchmark data into WordPress each week so the "benchmarks" pages stayed evergreen without editorial lift.
